How to Audit Your Own Backend Before You Bring in Outside Help

Before you bring in outside help, whether that is an OBM, a consultant, or a systems review, it helps to have done some basic audit work yourself. Not because you need to solve everything before you get support, but because the more clarity you arrive with, the more useful and targeted that support will be. Here is a simple way to look at your own backend honestly.

Start With Your Weekly Reality

Spend a week keeping a rough log of how you are spending your time. Not a formal time tracking exercise, just a running list of what you actually do each day.

At the end of the week, categorise it.

  • What was client delivery?

  • What was admin?

  • What was strategic thinking?

  • What was firefighting?

This gives you a real picture rather than an estimated one.

Map Your Client Journey

Write out what happens from the moment someone enquires about working with you to the moment they finish. Every step. Where does it go smoothly? Where does it slow down, require manual effort, or depend on you personally holding information? The gaps in this map are usually where the biggest operational issues live.

Look at Your Tools Honestly

Write down every tool or platform you pay for or use regularly in your business. For each one, ask whether it is actively saving you time and working as intended, or whether it is something you are tolerating, working around, or not using properly. Tools that are not genuinely working for you are rarely neutral. They usually create friction or confusion on top of whatever problem they were supposed to solve.

Identify Your Biggest Friction Points

Based on what you have found in the steps above, write down the three things that feel most broken, most effortful, or most dependent on you personally. These are not necessarily the most complex things to fix. They are just the most obvious places to start.

What to Do With What You Find

Once you have this picture, you are in a much better position to have a conversation with someone about support. You know what the problems actually are, rather than just feeling that something is wrong. That specificity makes the support you get far more targeted and far more likely to make a real difference.
